The Challenge: manage the Design, Installation, and Commissioning of a complete System replacement across three operational lines.
This £1.4m project had to be delivered within an aggressive 20-week programme, culminating in a single, unmissable 10-day shutdown window for the final installation. The entire timeline was non-negotiable.

The Risk: Inefficiency, Bottlenecks, and a Critical Single Point of Failure
The original plant configuration utilised a single, ageing liquor system to service multiple lines. This outdated process was not only unreliable but inherently created operational bottlenecks. It lacked the necessary flexibility and contributed to unnecessary product wastage. A critical failure in this single system would have instantly halted production on all three lines, making a strategic, resilient upgrade essential to the business.
The Solution: Expert Project Management & Meticulous Planning
Legacy Manufacturing Solutions was entrusted to provide end-to-end project management for this critical upgrade. Our solution was built on a foundation of detailed planning, robust risk assessment, and seamless contractor and supplier coordination.
Instead of a simple like-for-like replacement, our design focused on creating a more resilient and efficient solution: three independent pasteurisation systems, one specifically dedicated to each production line. This immediately enhanced process flexibility and completely eliminated the hazardous single point of failure.
We managed the full tender process, appointing industry leaders Tetra Pak to supply the new equipment and MCS Controls for the state-of-the-art control system.
The entire programme hinged on the meticulously planned 10-day factory shutdown. During this short window, our on-site management team directed over 80 contractors to not only install and sign off on the new systems but also complete essential repairs to the factory floor and drainage. This strategic coordination maximised the value of the scarce downtime, turning it into a complete transformation period.

The Outcome: On-Time Delivery and Guaranteed Production

The project was a complete success, delivered precisely on schedule and on budget.
All three systems were commissioned flawlessly and signed off within the critical 10-day window, ensuring uninterrupted product supply to the market. The new, independent systems have provided Weetabix with enhanced operational flexibility and have significantly reduced product wastage, delivering immediate cost savings and future-proofing their production capabilities.
